Map what must keep working
Document the workflows, integrations, reports and data that the business relies on today. Include the exceptions that never appear in the architecture diagram, and identify the people who currently resolve them.
Sequence bounded changes
Choose a capability with a clear boundary and a measurable outcome. Prefer a sequence that leaves the business with a useful improvement at each stage rather than a long period with nothing in production.
- Stabilize the parts that create operational risk.
- Encapsulate valuable capabilities behind stable interfaces.
- Replace or retire a system only when the product and operating case supports it.
Rehearse cutover and recovery
Before a cutover, agree the trigger for returning to the old path, the person who can call it, the steps to reverse the change and how data written during the window will be reconciled. Test the return path with realistic data, not only the forward migration.
- A cutover trigger, decision owner and time window.
- Validation checks for data, integrations and critical workflows.
- Return steps with expected duration and a tested rollback.
- Reconciliation for records written during the transition.
- Internal and customer communication with a review date.
Make continuity, validation and recovery part of the architecture rather than tasks at the end.
